The existing measures did not give leaders a reliable view of the work. I critically examined the definitions, redesigned the KPIs and created the reporting, prioritization, escalation and operating review infrastructure around them. Leaders gained a shared performance picture and direct ownership of the response.

Result: Overdue work decreased by approximately 58% within 30 days. The change also gave leaders a stronger basis for staffing, capacity, service risk and financial decisions.
